Embedded leadership: fractional COO and operating leadership.
Fractional or embedded operating leadership, when the organisation needs execution alongside leadership. For three months or more, remote, scoped individually.
When advice isn’t enough and someone needs to carry it.
Where operating leadership usually earns its keep.
A migration contracted on a timeline the architecture couldn’t support
Usually it’s more than that: Architecture, delivery, customer expectations and commercial commitments had stopped matching.
Scope, dependencies, ownership, customer alignment and milestones.
Managed services priced below what delivery actually cost
Usually it’s more than that: The SLA and support expectations exceeded the assumptions behind the original pricing.
Actual effort, operational ownership, service structure and the renewal model.
Usually it’s more than that: a gap between what was expected and what was delivered.
Go in person, listen first, and come back with one owner and one dated commitment.
Illustrative situations. Not client specifics.
ILLUSTRATIVE — REAL CASES TO FOLLOW
Enough structure to make execution work.
Who owns what, how decisions get made, and how work moves between sales, delivery and support.
A weekly and monthly rhythm that turns meetings into decisions, and decisions into dated commitments.
Taking the difficult accounts personally until there is one owner and a plan the customer can see.
Pricing, renewals, proposals and payment structures that match what delivery can actually carry.
Clear owners, visible risks, and follow-through that doesn’t depend on me being in the room.
A defined end: the structure, the cadence and the owners in place, ready for a permanent hire or your existing team.

How booking works.
Discuss fit. Tell me what the organisation needs and by when — usually starting with a short scoping conversation to check fit. Embedded work only happens when the role, authority and exit are clear on both sides.
Fit check. I reply to confirm whether I’m the right person and suggest next steps, usually within two working days. If I’m not, I’ll say so.
In writing. Scope, timing and commercial terms are confirmed in writing. Payment is made in advance, and the booking is confirmed once it’s received.
Start. You send context or material beforehand, and we begin by video — you’ll receive a video call link with your confirmation.
Questions about the embedded leadership.
What is a fractional COO?
A fractional COO is an experienced operating executive who works part-time inside your leadership team. They own the operating model, cadence, escalation and execution, without the cost or commitment of a full-time hire.
How long does embedded leadership last?
Three months at minimum, because operating change takes at least a quarter to hold. Most engagements are scoped around a specific outcome and a planned handover.
How do we start?
Usually with an Operations & technology diagnostic or a scoping conversation, so the role, authority and success measures are agreed first.
